<p>　　文章内容: 这段时间在一个管理群里又看到很多朋友在讨论一个老话题：如果你上任一个部门的经理，现在有一个业绩非常好，但经常不守工作纪律的老员工老是视你的管理制度于无物，请问你该怎么做？大多数朋友的决定都是一个字：杀！看到这个绝大多数的&ldquo;杀人&rdquo;决定，再想到有些公司为了一头骄傲的狮子而流失数头狼的现状，笔者感到非常的心痛&mdash;&mdash;难道这就是所谓的管理？这就是我们想要的管理？我想应该不是，我们陷入了管理的误区而远离了管理的本质。 </p>
<p>　　<strong>误区一：小企业用大管理</strong> </p>
<p>　　如果你想把一个企业做大做强，那么，你就去做规范化管理，因为管理能够为你堵住很多漏洞；如果你想把一个企业搞垮搞死，那么，你也去做规范化管理，因为管理本身就足以把你拖入生死一线的边缘&mdash;&mdash;摘自刘孝明管理格言。 </p>
<p>　　很多中小型企业的老板都在想，如果自己的企业像那些大企业一样规范该多好，员工个个形象良好、精神抖擞、行为举止比电视里演的还要有礼有节，那多风光多顺心啊。于是很多人买来一大堆什么哈佛大学、世界五百强企业的管理方法进行学习运用在自己企业身上，可是规范几个月后却发现，管理虽然像模像样了，但公司的运营也快不灵光了。 </p>
<p>　　为什么大企业的管理拉不动小企业的车轮呢？ </p>
<p>　　首先是办事效率大幅降低，客情关系越来越麻烦。管理完善了，手续就多了，以前一两个人发句话签个字就能搞定的事情现在得来回折腾几次才能办完，已经习惯于灵活高效的员工和客户对这种浪费时间的管理有气没地方出。而大企业因为品牌效应而对渠道和消费者有着很强的影响或控制能力，客户面对稳定的利益诱惑，再多的条条框框也只能接受，同时大企业的客户基本上都是有实力的大户，他们也乐于规范化的管理。但小客户却不习惯那种&ldquo;碍手碍脚&rdquo;的条条框框，现在管理完善了，他们的怨言自然也就多了，可对于小企业而言，公司又有多少个规范的大客户呢？ </p>
<p>　　其次管理没弄好管理成本却上去了，光是人员形象包装费、培训费、办公环境改善费就花了不少，但除了员工形象稍有变化以外，员工素质和能力在本质上还是没什么提升，偷鸡不成反蚀一把米是小企业猛然间采用大管理的最真实的写照。 </p>
<p>　　紧接着是人力资源的问题急据增加，因为管理要规范，制度肯定就多，员工受管受罚的密度也就越大，更主要的是因为有大企业的正规军做参照，因而对自己员工那些游击队的作风越看越不顺眼，于是公司上下怨气越来越大，一些员工受不了主动走人，一些员工因为行为规范跟不上公司要求的步法而被动走人。 </p>
<p>　　人走了不要紧，要紧的是人员的流失而导致销量的不断下滑，更要命的是有能力的了招不来，而平庸的人又不能立即接手公司业务，最后公司运营开始陷入困境&mdash;&mdash;因为有效管理的前提并不是制度的完善而是员工待遇的提升，相对的高收入可以让员工接受很多原本不愿承受的压力和无奈，而这个管理秘诀却是很多小企业的老板没有从大企业的管理中看到的&mdash;&mdash;用八百元的工资去要求员工像拿两三千元的员工那样规范，你觉得能持续多久呢？ </p>
<p>　　<strong>误区二：人&ldquo;管&rdquo;住了，事就理好了</strong> </p>
<p>　　记得太阳能信息报曾刊登过一道这样的测试题： </p>
<p>　　A公司：八点上班，打卡制，迟到早退一分钟扣50元；统一着装，必须带胸卡；每年搞一次旅游、两次聚会、三次联欢、四次比赛，每个员工每年要提4项合理化建议。 </p>
<p>　　B公司：九点上班，不计考勤。每人一个办公室，每个办公室可根据个人爱好布置；走廊的白墙上，信手涂鸦不会有人制止；饮料和水果免费敞开供应；上班时间可去理发、游泳。 </p>
<p>　　C公司：想什么时候来就什么时候来；爱穿什么就穿什么，把自家的狗和孩子带到办公室也可以；上班时间去度假也不扣工资。 </p>
<p>　　这三家公司你觉得哪家公司更有发展前途呢？相信绝大多数的人会认为第一家公司会有更好的前景，因为他们管理规范、制度严密、有松有弛，比后面那两个&ldquo;不正规&rdquo;的公司应该发展得最好。可事实却令人意外： </p>
<p>　　A公司：广东金正电子有限公司。1997年成立，2005年7月因管理不善，申请破产，生存期9年。 </p>
<p>　　B公司：微软公司。1975年创立，现为全球最大的软件公司和美国最有价值的企业。 </p>
<p>　　C公司：Google公司。1998年由斯坦福大学两名学生创立，据说目前每股股价四百多美元，上市一年翻了3倍，超越全球媒体巨人时代华纳，直逼百年老店可口可乐，也是唯一一家能从微软帝国挖走人才的公司。 </p>
<p>　　原作者是从自由与财富的角度来说的，但笔者要说的是管理规范、制度严密的公司才生存9年，而表面上谈不上管理实行自由化工作的公司却成就了一代伟业，其中的差别在哪里呢？ </p>
<p>　　笔者认为，其中的差别并不在于管理形式的严厉与否，其实质在于管理的切入点不同。中国式管理习惯以&ldquo;管住人&rdquo;为目标，只要看到员工在规规矩矩的呆在公司，管理任务就算完成。因为我们最害怕的是员工不努力、乱来，所以为了预防这一点，我们就用一些能够看到员工正在努力的或没有乱来的制度来证明一切良好，至于员工&ldquo;努力&rdquo;过后起到了什么样的作用，那就不在管理者考虑的范围之内了。而另两个公司的管理则侧重于&ldquo;理好事&rdquo;，公司不需要看到你在规规矩矩的做事，公司只需要看你把事做好了没有就行，只看阶段性目标的达成情况，至于在做事过程中是怎样利用时间的，那就不在管理者考虑的范围之内了。 </p>
<p>　　一个着重一&ldquo;管住人&rdquo;，一个着重于&ldquo;理好事&rdquo;，为了达到管理人的目的，当然就会用看得见的表现形式来体现，因此以&ldquo;管人&rdquo;为主的管理就会调强行为规范的管理而非员工的技能管理和心态管理，强调工作时间上的管理而非工作绩效方面的管理。而要&ldquo;理好事&rdquo;却不一样，他得强调员工工作技能和心态达到良好的状态，他得强调阶段性目标的完成，不是说铁棒也许可以磨成锈花针但木棒只能磨成牙签吗，材料不一样，办事的效果当然也不会一样，因此，要办好事前提就得找对人&mdash;&mdash;当员工工作技能和工作态度都达到一定程度的时候，事就好办了，事情都给你办好了，其它方面的规矩总可以少一点了吧。 </p>
<p><br />　<strong>误区三：羊群比狮群更厉害</strong> </p>
<p>　　很多人都在传说一头狮子带领一群羊可以打败由一只羊带领的一群狮子，但那只不过是一个假想的故事，真正打起来的时候故事的结局肯会向相反的方向发展，因为真正打战的时候，群羊的本性会想着让狮子保护而不愿也不敢进攻即对狮子产生过重的依赖性，所以狮子的本领再大也无法支撑整个团队的发展，而一只想让别人保护的羊却会主动把狮子推到主战场，从而发挥出狮子的主观能动性，因此，羊头狮群打败狮头羊群也就成了正常现象&mdash;&mdash;想想看，一头狮子怎么会是一群狮子的对手呢。其实，这就是一头狮子空降到一企业后很快就战败而逃的一个重要原因&mdash;&mdash;小羊除了叫喊两声以外只能给公司带回两把草，而公司需要的却是更多的肉，现在公司只有这群羊可用，怎么办呢，狮子只好既要做大的规划又要做小的策划还得亲身操作团队管理，既要做客户维护沟通又要做新客户开发还得去做执行，东边防火西边救火，后边还得应付大羊的半信半疑和小羊的流言蜚语，最后东边不亮西边也不亮，人累得半死却无功而返。 </p>
<p>　　也许，有人会说，我们说的是领导决策和管理，不是真正的打战。但别忘了，那些能够决胜于市场的企业，狮子领导的可不是一群羊，而是有狐狸做军师有狼打前锋有狗去争斗当然也还有几只羊在做执行，而不成器的企业除了老板属羊以外，只是偶尔有一两只狮子或狼加入，其团队中更多的是兔子，那些能将一群狮子收归门下的羊老大早就变成了授权管理的高手，舒舒服服地做他的甩手掌柜去了。 </p>
<p>　　更重要的是，在实际上也不可能出现两企业去对打的情况，更多的是出现数个团队一同抢占市场资源的情况。而在这种情况下，谁抢占的资源会更多呢，除非领导愿意挨饿不去竞争（有几个老板愿意放弃竞争呢），否则一群狮子带回来的财富肯定比一群羊要多。因为，羊群只能带回一把草，而狮群不但能带回一把草还能带回一堆肉。更何况别人用的是一头狮子带领一群狼的战斗团队呢？ </p>
<p>　　因此，如果你本人作为老板就是一头狮子或是招了一头狮子来掌控大局的话，一定要记得给狮子配上几头狼，千万别迷信一头狮子带领一群羊可以打败由一只羊带领的一群狮子的故事。因为，在团队作战的今天，一班平庸的团队和一班精英的团队不是在一个相同的较量级别。　　 </p>
<p>　　<strong>四、会议数量多会议质量低</strong> </p>
<p>　　&ldquo;他妈的，终于开完了&rdquo;，一些公司在开完会后，员工的第一反应就是这句话，好好的一种会议管理手段，怎么会让员工产生&ldquo;苛会猛于虎也！&rdquo;的感觉呢？ </p>
<p>　　原因就在于管理者让会议的流程与会议内容变了味。 </p>
<p>　　会议是干什么的？会议是管理的重要手段之一，无论在中国还是在外国，会议都是管理过程中必不可少的内容。通过开会下达指令明确任务、通过会议寻找问题完善不足、通过会议群策群力制定发展方针、通过会议交流经验分享心得等等，都能让会议的管理作用得到充分的发挥。 </p>
<p>　　但痛苦的是，一些人只重会议的形式不管会议的目的，一些公司不管开会的目的是什么，一切都要突出领导权威，把发现问题集思广益的例会也会变成某些领导的即时秀；而有的会议又过于开放，开会变成了几个人斗嘴皮的会，更多的会是在记流水账，大家发言完了就了事了。这样，久而久之，会议就成了走过场，很多人为了表示不满，只好&ldquo;大会不发言小会不发言前列腺发言&rdquo;。 </p>
<p>　　更悲哀的是，会议的原本目的是为了以后能更好的工作，但很多会议只有发言记录，而没有会后对各负责人工作安排的记录，检查与落实督促等会议后延工作就更不用说了。这样的结果就是&ldquo;真抓的人开会，假抓的人也开会。真抓的人开完会还会想办法、找对策、抓落实；假抓的人开完会就完事，照样哼哼哈哈、吃吃喝喝、吹吹拍拍。&rdquo;、 &ldquo;真抓的人讲落实，假抓的人也讲落实。真抓的人讲落实，他会因地制宜制定对策层层分解落实到人；假抓的人讲落实，只会鹦鹉学舌、照本宣科地传达文件，然后让工作在一片落实声中结结实实地落了空&rdquo;。会议质量低下，工作质量又能好到哪里去呢？ </p>
<p>　　<strong>五、人才不如奴才有前途</strong> </p>
<p>　　一个业绩是普通导购员三倍左右的优秀导购员因为长假延期而被人力资源部经理毫不客气的&ldquo;杀&rdquo;掉，理由就是这个导购员平常比较&ldquo;拽&rdquo;；一只猴子上山称王以后把自己当作狮子，看到山上那几只老狼不太听话就想方设法让他们统统上路走人。因为，人才身上都往往带点刺，容易提不同意见，平日里奉承拍马的次数也少，不同想法的次数比早请示晚汇报的次数还多。于是，个人利益开始高于公司利益，排挤打击的大棒频频出动，在人事变动的进退之间，一些点头哈腰的小羊小狗一个个粉墨登场，饿狼猛狼被扫地出门。 </p>
<p>　　重用跟自己走得近的人，笔者并不反对，但得看对方是不是那块料，有能力又听话的当然要放在重要的岗位上，听话但能力不够的可以培养使用但不能马上重用。而对于那些有能力但有不同想法的人才照样还得重用，取其所长改其所短，化其长处为公司财富才是管理的目的。别忘了，把都狼挤走了，羊群能够给你带来丰富的财富？羊群能够让你公司的形象气势引人瞩目吗？当无人为你支撑业绩的时候，你这个管理者还能有狮子的威风吗？ </p>
<p>　　管理的本质是带来财富，而不是排除异己，人才奴才都可用，关键在于用在什么地方用到什么程度。　　 </p>
<p><br />　<strong>六、把企业文化当猴子一样耍</strong> </p>
<p>　　企业文化是当企业一般的管理方式无法突破管理瓶颈时，通过理念、价值观、工作作风等对企业员工形成一种潜移默化的影响，从而达到管人管其心的目的，他包括制度层面、精神层面、物质层面和行为层面等诸多要素。但遗憾的是，不少管理者把企业文化只当作一纸口号，以为办报撰文、表演节目就是企业文化，于是一个初中团委书记在班上干的活就成了不少企业的文化主流。更有意思的是，有些企业一边上演着团结友爱感恩，一边搞着拉班结派与人作斗争其乐无穷的勾当，台上刚演完部分员工拿奖的拿奖、拿红包的拿红包的，台下就开始上演一些员工流泪的流泪、耍酒疯的耍酒疯。行为文化与制度文化脱节，精神文化与物质文化相左，口号与行为背道而驰，员工又怎能沿着你文化理念的道路走呢？ </p>
<p>　　<strong>七、有感恩的要求无感恩的行为</strong> </p>
<p>　　当《感恩的心》流行于各企业的时候，感恩精神也成为管理者对员工的一个具体要求，包括笔者应邀到一些企业讲课时，也都会说一下员工应有感恩之心。　　　 </p>
<p>　　培养员工的感恩意识并没错，&ldquo;女为悦己者容，士为知己者死&rdquo;，感恩之心能让人发挥更多的主观能动性，对企业对员工本人都有好处。但问题是，感恩并不是一句口号，也不是员工单方面的行为，他是一个处于动态变化中的情感。 </p>
<p>　　某管理能力测试题库有一道这样的题目：某公司有一个行政人员几个月连续加班，基本都是晚上十一点左右回宿舍，虽然公司没有加班工资，但一直无怨无悔，现因私事而请假半月，按照管理制度，应该扣除请假期间的工资，现在领工资的日子到了，该怎么给她算工资呢？ </p>
<p>　　相信很多人会公事公办，按制度办事，而真按制度办事不做其它形式补尝的结果就是员工毫不留念的辞职走人。因为，她觉得以前所付出的一切都不值得，感恩换来的回报就是不对等的伤害。几个月的加班没有任何表示，半月的请假就得扣除全部的工资，如果你是这个员工，你是该感恩还是该感叹？因此，你要让员工真正的感恩，让员工对企业有归属感，首先自己先要对员工有感恩之心，要有让员工有值得对你感恩的行为。 </p>
<p>　　但悲哀的是，很多管理者都还是这种思想，州官放火可以，百姓点灯就不行，嘴巴喊着让员工感恩的口号，手上做着让员工敢怒而不敢言的行为，哪怕是一丝真诚的鼓励、一点雪中送炭的帮助都没有。而当员工一个个怀恨离开以后，又痛骂这些人没有感恩之心，对企业不忠诚。却不知&ldquo;暴君诛人，圣君诛心&rdquo;，以员工的感恩之心来提升员工的忠诚度和主观能动性，让员工死心踏地的跟着你的步伐才走是管理的最高境界，而要达到这个最高境界，首先得施人以恩。　　 </p>
<p>　　<strong>八、严于行政管理轻于思想管理</strong> </p>
<p>　　你们公司管理水平怎样？相信很多人都会从行政管理方面来回答，什么行为规范、考勤纪律、工作报表等成了管理水平的形象代言人。可是，单单这些行政管理就能让员工高质高效的开展工作吗？ </p>
<p>　　有一个故事，说一位老板到门店视察，发现一名员工在玩手机游戏，于是予以警告，第二次视察时发现还在玩手机游戏，于是罚款两百，第三次呢，老板说那员工绝对不敢玩游戏了，因为员工经不起罚款。果然，老板第三次视察时，那名员工没再玩游戏，因为他在玩手指，玩手指是不会受处罚的。 </p>
<p>　　罚款解决了员工玩游戏的问题，却解决不了员工玩手指的问题，因为管理者只看到了行政管理上的威风，而忽视了对员工的思想管理。 </p>
<p>　　笔者曾在《军魂》一文中提出一个问题，为什么装备优良，管理严格的楚云飞部队会败给在装备和单兵素质并不占优势的李云龙部队呢？因为李云龙的部队有政委，政委是干什么的，就是主抓思想工作的。 </p>
<p>　　谁没有思想滑坡的时候呢？无论是军队还是企业，大家在工作过程中都难免会碰到各层级人员思想上的动态问题，思想不通，行动就会大打折扣，思想到位了，事情做起来就会顺利很多。所谓心动才能行动，如果员工的思想都不在状态上，他又能干出什么样的成绩来呢？ </p>
<p>　　对员工批评责骂与处罚过多，而实际上的指导、沟通与帮助过少，管理与自动罚款机划上了等号，这样的管理又怎能去提升员工工作的主动性与积极性呢？ </p>
<p>　　笔者与成都李拂晓先生在一次聊天时曾说道：&ldquo;行政管理并不能带来直接的财富增值，它的作用主要在于堵住漏洞，因此不要把它当神&rdquo;，在此，借这句话再次与大家共勉。　　 </p>
<p>　　<strong>九、关注于补木桶而非打造长手指</strong> </p>
<p>　　木桶理论是影响管理者最广最深的理论，说是一个木桶能装多少水取决于最短的那根木块。于是乎，大家都想方设法的去补自己的短板，生怕最短的那根木块让自己那半桶水流掉，于是看到别人搞企业文化，自己也上一套企业文化，看到别人搞大展厅营销<span class="inv"><font color="#ffffff" size="1">From EMKT.com.cn</font></span>，自己也把专卖店砸掉重来，至于搞了后有没有用，那就管不了那么多了。特别在人员的管理方面，老是看到员工的很多短板，觉得这个员工能干活但说话上不了台面，那个员工能力还行，但不懂得怎样服务领导，于是，很多人都在加大力气完善管理，把制度改了又改，把规矩定得严了又严，因为制度管理方面的短板是最容易看到的。然而，麻烦的是短板太多，怎么补也补不了，因为任何公司任何人都有自己的不足之处。 </p>
<p>　　其实，这种概念错位是管理上一个很大的误区，就像很多人都说姜是老的辣一样，他们都忘了辣椒是小的最够味。虽然，木桶能装多少水取决于最短的那根木块，但能最快碰到天花板的一定是你最长的那根手指。你的制度管理弄得再好，公司可能还是没有业绩，而制度不严但员工的技能管理和思想管理做得好的企业却能带来丰厚的回报。 </p>
<p>　　达能够牛吧，资金、品牌、渠道、团队，每个方面都不错，而娃哈哈只在渠道网络的掌控上超出达能数倍就取得了话语权。换句话说就是，能让你成功的一定是你最强的优势，能让你失败的一定是你最不足的地方。优势决定成功，短板决定失败，要成功就得打造优势，要减少风险就得去弥补漏洞。一根手指长你会比别人更快的碰到天花板，五根手指都比别人长，你当然也就能比别人更快的抓到你想要的东西。如果没有一根或几根长手指，你把木桶都补齐了，它照样也装不了多少水，因为所有的木块都不长。 </p>
<p>　　而我们很多管理者却忽视了这一点，老是把姜当辣椒用，但问题是你放再多的姜也无法达到辣椒的效果啊。 </p>
