<title>员工心态决定企业命运——组织气氛调查</title>

mso-font-kerning: 0pt"><br /></span><span style="FONT-SIZE: 9pt; COLOR: #333333; FONT-FAMILY: 宋体; mso-hansi-font-family: ˎ̥; mso-bidi-font-family: 宋体; mso-font-kerning: 0pt; mso-ascii-font-family: ˎ̥">　　领导者的首要任务，就是让全体员工了解支持你这个团队的目标，并且能够达到人人为之努力，这是作为一个领导者必须要做的，只有这样，你才能够把你的工作做好。当我们把自己看作职业经理人时，无论你是做管理、做研发还是做营销，我们都要把眼下的工作当成终生的事业，全身心的投入，一丝不苟地做精。要做到这一点，最主要的是抓住方向与方法。所谓方向，它不是人云亦云的那种方向，而是符合历史发展的潮流、符合客观事物的发展规律，同时又不是人云亦云或者虚无缥缈的东西，而一定是一种经过了艰苦的付出甚至超常的付出以后，得到与常人不一样的结论。别人都往东的时候你可能往东南，那才是捷径，但是这种捷径是前人没有走过的，因为这个方向是否正确不是现在能够下结论的。现在做的决策要过五年、十年后，经过历史的考验和无数参照物的对比，回过头去看，才能说明是否抓对了方向。无论是技术发展的方向，还是经营管理的方向，实际上都体现到这一点。我相信，在一个激烈竞争的行业，能够做对的、少走弯路的肯定是凤毛麟角。经过五年、十年来评价这个行业时情形会十分明显：哪个企业发展快、犯的错误少、能把握住正确的战略发展方向？一定是一个能够把产业或产品或行业做成一种事业，踏踏实实努力奋斗的一个精良的经营团队，一个优秀的领导。方向抓对以后，实际上才有了一个凝聚大家的目标，这是首要的。对方向的认可人人都有自己的看法，但经过时间考验后，人人都可以修正。一开始做出一个决定，也许很多人反对，但是时间证明这个决策正确的时候，原来认为不正确的这些人会改变看法，更加坚定的跟着你走。所以说把握住方向，是凝聚一个团队最根本的东西。当然把握住方向，并不见得就是成功，还有另外一个关键因素就是方法。所谓方法，就是要抓住并解决制约发展的主要矛盾。最重要的体现在抓潜在的、不被大家现在所认识的主要矛盾身上，这是我讲的方法的最主要的内容。并不是说眼前有什么主要问题就解决什么问题，而是一定要抓住现在还不是主要矛盾，但过两、三年或五、六年之后，这个问题没有解决却逐渐变大，成为一个制约你发展的致死因素的问题，所以说要抓潜在的这些矛盾和问题。这是从战略战术结合面来考虑的。</span><span lang="EN-US" style="FONT-SIZE: 9pt; mso-font-kerning: 0pt; mso-ascii-font-family: ˎ̥">　　围绕着发展的战略目标，把全体员工的积极因素调动起来，让大家认可你的目标，在这个大目标下，为他人创造更多的发展机会，这是两个很重要的东西：一个是要让大家认同你，一个是在这个基础上你要给别人创造发展的机会。而不是要求大伙仅仅认同你这个领导，好像众星捧月似的捧你，而是领导要为你的骨干、你的员工创造他们认可的一个发展的机会，这一点对不少人尤其是自我感觉良好飘飘然的领导来讲是最重要的。你是领导，但是你的任务是给别人创造成功的机会，而不是别人只为你工作，这一点应该从领导者的意识深处来认识、来解决，而不是从表面上。只有这样你才有可能把握住每个人的心态，每个人的心态都逐渐能够通过你的工作，有时不见得是思想工作而是实践，让大家认知，逐渐统一到你这里来的时候，才能使每个成员的心理期望与团队的目标相统一。</span><span lang="EN-US" style="FONT-SIZE: 9pt; mso-hansi-font-family: ˎ̥; mso-bidi-font-family: 宋体; mso-font-kerning: 0pt; mso-ascii-font-family: ˎ̥">一个团队的凝聚力，我认为是可以感觉到也可以度量的。可以感觉到是指当这个团队处在一种凝聚的状态，并且大伙都很亢奋的时候，那种脸上的表情、手中的动作、脚步的快慢，都能反应出你这个团队积极向上的态度。在一个沉闷的氛围中、在一个要倒闭的企业里、在一个大家不认可的领导下面，绝大多数员工的工作会是怎么拖拉怎么来，平时工作办事、走路的姿态就可以反应出来，迈着四方步，拉着脸，心里不痛快就完全可以感觉到。我们领导者跟你的员工照面，他的眼神实际上也会体现出来他认不认可你。不被员工认可的领导，员工不会给你由衷的笑脸。当然，还有一种是处于中间观察状态的，他会有一些复杂的表情。因此我想我们领导应该用心去体验、体会员工的各种心态：有些人满意，有些人不满意，有些人是害怕你，有些人是瞧不起你，有些人是真心愿意跟你一块干，表现就不一样，所以说员工的这种心态和他个人的满意程度应该可以感觉到。那么，这样一个凭感觉的东西怎么去度量？就是咱们现在推行的</span><span lang="EN-US" style="FONT-SIZE: 9pt; mso-ascii-font-family: ˎ̥">。组织气氛调查是把一个情绪化的东西、心理的感觉用具体指标和每个员工认可的目标值之间的差反应出来。可以说组织气氛调查是在我们原来的那种考核评分的办法基础上的一个提升，也是中西文化的一个结合，对员工的心理满意度能够定量化地描述出来。咱们集团已经搞了两年，每年员工的认可程度，与在述职的时候领导的自我评价程度一比较就有一些差距。有的领导自我的评价比较高，而员工的评价用数字量化反应出来，员工又有一些意见提出来的时候，实际上是帮助我们领导找差距。这种差距就是怎么样正确理解员工心态，怎么样了解自己的心态与员工之间心态差距，进而怎样正确把握自己的心态。这是一种很有效的方法，因此组织气氛调查我们会坚持下去，并且不断的完善它。</span><span lang="EN-US" style="FONT-SIZE: 9pt; mso-bidi-font-family: 宋体; mso-font-kerning: 0pt; mso-ascii-font-family: ˎ̥">　　一个团体的凝聚力是由领导的综合组织能力和员工的满意度组成的，这种凝聚力是集体每个成员心态平和的表现。所谓心态的平和，我想分两个部分来谈，一个是团队成员个人的心态，一个是团队领导的心态。先讲个人的心态，个人的心态当然也含领导者个人，抛开他的组织能力要求，来谈个人的心态。我认为个人能力的发挥和个人心态是呈强相关关系的。为什么说呈强相关关系呢？两者在心态平和区间内是强正相关关系，当心态失衡时两者呈强反相关的关系，所以我说个人能力的发挥与个人心态呈强相关关系。个人的能力从心理学的定义来讲，也是个人顺利完成某种活动所必备的个性心理特征。能力又分成两类：一类是一般能力；另一类是特殊能力。一般能力就是分辨能力、思维能力，感知能力等这些能力；特殊能力就是数学能力、音乐能力、专业技术能力等等。每个人的能力是客观存在的，而对自我的能力评价和在实际中的自我心理目标定位与客观能力是有一定的差距的，这种心理定位差距是对每个人的人生都是起着非常重要作用的因素。每个人对自己的目标定位，包括工作、生活等诸方面，主要由当时的个人心态所左右。从个人能力的发挥与个人的心态的关系角度来分析，我们可以把个人的能力大致分为三种：低能力、中能力、高能力；这三种人中每一部分人对自己的心理定位也有三类：一类是他的定位比自己能力高；第二类就是定位适当，跟自己的能力相适应，即我有多大的能力就发挥多大的作用；第三类就是定位低。能力分高中低，然后每一种又分定位高中低，分出九类人。</span><span lang="EN-US" style="FONT-SIZE: 9pt; mso-font-kerning: 0pt; mso-ascii-font-family: ˎ̥">　　我们在分析这些人生百态的时候，你可以回想，有的人牢骚满腹，从来没有满意过，一直到退休也是指手划脚，但是交给他的事大多又办不成，这是一类人。这类人就是属于把自己定位定高了，没那么大的能力又想干那么大的事，到头来一定是一事无成。给自己定位定低的人在社会上又太少了，这种人有所谓的自卑感，自卑感的存在大多是暂时的，如果长久的存在一定是有心理或生理上的缺欠。自我定位很低，这样的人是比较少的，我们可以根据他的能力去鼓励他发挥作用。最理想的就是能够客观的把握自我的定位并与自己的能力相适应的人，这是最能够发挥他个人才能的心态</span><span lang="EN-US" style="FONT-SIZE: 9pt; mso-hansi-font-family: ˎ̥; mso-bidi-font-family: 宋体; mso-font-kerning: 0pt; mso-ascii-font-family: ˎ̥">良好的个人心理定位。这种人在社会中占的比例不大，尤其是高能力人群中具有能够客观把握自我定位心态的人是社会的稀缺资源。给自己一个良好的定位，在自己的能力不断发展的过程中，不断提高自身的定位水平，这就需要良好的素养，实际上就是平和的心态。因为他总在一种努力奋争、安心满意的心态下工作，当取得一个成功后，再去争取一个新的符合实际的目标，又有一段的奋斗，成功、再奋斗，这样的循环一定会是良性的循环。带来的是一种相对稳定而又不断发展的状态。我们工作在一个新兴技术的行业，年轻人既是企业的新生力量又是企业的未来，他们扮演着重要的角色。每年我们都吸收几百名学士、硕士、博士，他们带着美好的理想、学到的新知识和满腔的热情加盟。在大多数新员工踏实努力工作很快茁壮成长的同时，我们也应看到一些人表现出来懒散的作风和浮躁的心态。就是这些负面的东西对年轻人的成长是致命的，主要表现是：自我感觉过于良好，给自己定的目标属于幻想型；牢骚多，一切都是别人不对；工作中不精益求精，不考虑为他人创造方便；将个人利益看的过重，总想短期致富；不会做任何自我批评等等。存有这种心态的人，我相信他永远不会成功。领导者的责任就是要通过各种有效的工作方式使这些新员工克服不足，恢复并保持良好平和的心态，这也是我们即将推行的</span><span lang="EN-US" style="FONT-SIZE: 9pt;
